Featuring Craig Barnell (Director of Customer Insights, Inventory Optimizer; COO, Fishers Finery) and Ryan Carbone (Director of Support & Product Implementation, Inventory Optimizer) as they discuss managing supply chain shifts beyond China.

Rising tariffs and unpredictable shipping timelines have many sellers rethinking their manufacturing strategy. In this conversation, Craig Barnell and Ryan Carbone share how Fishers Finery diversified production beyond China—and how Inventory Optimizer helped ensure a smooth transition without stockouts.

The challenge

Fishers Finery’s early success relied on a fully China-based manufacturing model. As costs and port delays increased, the team needed a more reliable and diversified supply chain. Transitioning production across multiple countries introduced complexity: longer lead times, higher MOQs, and new supplier relationships.

“Costs were climbing, and port congestion created too much risk,” Craig explains. “We had to shift, but we couldn’t afford disruption.”

The solution

Using Inventory Optimizer, the team modeled every supplier’s lead time and production cadence to build more accurate purchase forecasts. The platform’s AI-driven engine allowed Fishers Finery to extend its horizon from 90 to 180 days and maintain the right inventory levels through each phase of the transition.

“Changing factories means changing your timing,” Craig says. “Inventory Optimizer let us recalculate what we’d need and when, even while moving thousands of SKUs.”

The team also used multi-channel forecasting to ensure coverage across Amazon, Shopify, and Walmart, avoiding stockouts during the changeover.

The results

The diversification effort reduced single-country risk and improved production reliability. Fishers Finery maintained in-stock performance across all platforms while expanding supplier relationships in Vietnam, India, and Pakistan.

“Inventory Optimizer gave us visibility across everything,” Craig says. “We kept product flowing and costs stable through a major operational change.”

Takeaway

Supply chains are evolving quickly, and diversification is now essential for stability. With Inventory Optimizer, sellers can model new suppliers, adjust to shifting lead times, and forecast confidently through every transition.
